You're Not Burned Out, You're Out of Coherence

Every fix you’ve tried has worked on paper. The earlier nights. The cleaner calendar. The boundaries you finally held. Still, that hum underneath everything. Quiet. Persistent. Waiting. What if it isn’t a problem to fix? What if it’s information?

What is coherence?


Coherence has a definition. Not a mood. Not a vibe. Decades of research from the HeartMath Institute point to a measurable state, heart, brain, nervous system, and emotions moving as one field rather than three currents pulling against each other.


When that state is present, thinking clears. Decisions arrive instead of being forced. Energy moves instead of leaking. When it’s absent, the body runs two systems at once. One foot on the gas. One foot on the brake. Driving like that long enough, and it stops feeling like driving. It starts feeling like life.


For a leader, this isn’t theory. It’s the difference between a decision made from clarity and one made from a body that’s been running on alarm for years. Your body already knows this. It knew before your mind caught up, the way a held breath knows long before you remember to exhale.


You can sleep eight hours, clear the calendar, take the retreat, and still feel the static. Because the static was never about the hours. It’s the gap between the frequency you’re operating on and the frequency your life is actually asking for.


That gap has a name. It isn’t burnout. It’s incoherence.


Behind the exhaustion numbers


Look at the last two years of workplace data and a pattern surfaces that goes far beyond overwork.


According to Gallup’s State of the Global Workplace report, global employee engagement has fallen to its lowest point since the pandemic. Manager engagement dropped faster than any other group, the steepest single-year decline on record. The economic cost is now counted in the trillions.


The usual read: leaders are overloaded, under-resourced, doing too much with too little. True, as far as it goes. But underneath it, something quieter, an entire generation of leaders operating in a state their bodies were never built to sustain. Chronically activated. Rarely settled. Performing presence while running on alarm.


The workload is real. It’s also not the whole story. It’s the condition under which incoherence got mistaken for normal.


Why the fixes stop working


Here’s what confuses leaders who are doing everything “right.” You delegate. You protect your evenings. You take the trip. For a while, it helps. Then you’re back. Except now you’re also wondering what’s wrong with you, because the self-care didn’t hold.


Nothing is wrong with you. Rest and boundaries are coping strategies for a coherence problem that got mistaken for a workload problem. They give the body a break from demand. They don’t close the gap between how you’re operating and what’s actually being asked of you.

You can optimise the schedule down to the minute. The static was never coming from the schedule.


Why 2026 feels different


There’s a reason this conversation is surfacing now.


Years of accumulated pressure, economic volatility, technological acceleration, and a workforce running on empty, have brought something to a threshold. 2026 isn’t shaping up to be a “push harder” year. For many leaders, it’s arriving as a reset, whether they planned for one or not.


One reflection published on Brainz frames 2025’s lessons as raw material for a soul-aligned 2026 rather than something to power through. That’s closer to what’s actually happening.


The leaders feeling this mismatch most acutely aren’t failing. Their systems are no longer willing to fake a coherence that isn’t there.


Coherence is not strategy


This is easy to miss because everything in leadership culture trains you to add. Another framework. Another habit. Another thing to optimise. Coherence isn’t on that list. It’s not a tool. It’s a state, and states change everything underneath them.


The same decision, made from coherence versus from alarm, often looks completely different. Not because the facts changed. Because the frequency receiving them did.


Most leaders can point to moments like this. The decision that came easily. The conversation that didn’t need rehearsing. The presence that filled a room without effort.


Those weren’t lucky. They were brief windows of coherence, and most leaders have never been shown that this is the actual lever.

What recognition opens

These moments, the static, the question, the exhale, aren’t signs that something is wrong. They’re signs that something is leveling up. You have always known. This is simply the space where that stops being a question.
